How to Script a 3-Minute YouTube Short (Without Losing Viewers)

YouTube Shorts can now be up to three minutes long. That is a big jump from 60 seconds, and it changes how you write. A 3-minute Short is not a long Short. It is a short video that has to earn every extra second.

Why longer Shorts are harder

In the Shorts feed, viewers can swipe away at any moment. In a 30-second clip, a slow middle costs you ten seconds. In a 3-minute clip, it costs you the viewer. The longer the video, the more often you need to give people a reason to stay.

A structure that holds attention

Think of a longer Short as a series of small payoffs:

  1. Hook (0 to 3 seconds): the promise or the surprise. See our hook formulas.
  2. Setup (to 15 seconds): why this matters to the viewer.
  3. Beat one (to about 60 seconds): the first useful point, fully delivered.
  4. Re-hook: a line that opens the next loop, such as "But that is not the part most people get wrong."
  5. Beat two and three: each one complete on its own.
  6. Close: a clear last line, not a fade-out.

The re-hooks matter most. Every 30 to 45 seconds, give the viewer a reason to keep going.

At a natural speaking pace of around 140 to 160 words per minute:

Cut harder than you think

Write the full version, then cut it by a quarter. Remove throat-clearing openers ("So today I want to talk about..."), repeated points and anything the viewer could guess. Longer Shorts reward density, not length.

Write for the ear

Record in sections

A 3-minute vertical video in one take is tiring. Split the script into beats and record each one separately, then join them in editing. In Cue, # headings become sections you can jump between, so recording beat by beat is easy, and a time target shows whether you are running long.

When to stay short

If your idea fits in 40 seconds, keep it at 40 seconds. The three-minute limit is a ceiling, not a goal. Many of the best-performing Shorts are still under a minute.
